Why Transformation Programmes Often Need More Analysts Than Expected

Key Takeaways
  • Analysis demand grows faster than most transformation programmes expect
  • Delivery slows when clarity and decision-making fall behind
  • Experienced Business Analysts help keep complex programmes moving

Programmes Often Need More Analysts

Of course you would expect us to say this. It’s very much in our interests.  But it is something we see time and time again.

One of the most common patterns we see in large transformation programmes isn’t actually about technology, governance or even delivery capability.  It’s about analysis.

Most programmes begin with a clear view of what needs to be delivered. Not all, but most.  There is a defined scope, a delivery structure in place and, on paper, the right level of resource to get started. But as the programme progresses, the reality becomes more complex and the volume of analysis work grows.

New stakeholders get involved. Requirements evolve as understanding improves. Dependencies between systems, teams and suppliers become clearer. What initially looked manageable starts to reveal a level of complexity that was not fully visible at the outset.

Where momentum starts to slow

As this happens, Business Analysts are often stretched across multiple workstreams, trying to keep pace with a programme that is becoming more dynamic.  This is where things begin to slow down.

Not all at once, but gradually. Requirements take longer to land.  Decisions are delayed or revisited.  Delivery teams move forward with assumptions because they have to.  Over time, this leads to rework and almost always a loss of confidence in delivery timelines.

From the outside, it can look like a delivery issue or even a technology problem.  But in many cases, it’s actually an analysis constraint.

What makes the difference

The answer is not simply adding more resource. It is about having the right level of experience in place at the right time.

Experienced Business Analysts bring structure to ambiguity. They help stakeholders work through complexity, clarify what is really needed and enable decisions to be made with confidence. They also play a key role in keeping different parts of the programme aligned as things evolve. Done well, analysis does not just support delivery. It enables it to move forward at pace.

A more realistic approach

Analysis is simply something that needs to scale with the programme, rather than something that was fully defined at the start.

When pressure is building, strengthen the analysis capability at key points in delivery.  Because in reality, transformation programmes rarely slow down due to a lack of intent or investment.  They slow down when clarity, alignment and decision-making cannot keep up with the pace of change.  And more often than not, that comes back to having the right level of analysis capability in place.

Our 3 Key Takeaways
  1. Transformation programmes frequently underestimate the volume of analysis work required

  2. Delivery momentum can stall when analysis capacity becomes constrained

  3. Experienced Business Analysts help maintain clarity across complex programmes

Technology Focus

Large transformation programmes often focus heavily on technology delivery, governance structures and project management. However, from our experience working with organisations undergoing major change, one factor is often underestimated: the volume of analysis work required to support delivery.

Growing Analysis Demand

As programmes evolve, new workstreams appear, requirements change and stakeholder engagement increases. Delivery teams often find that existing Business Analysts quickly become stretched across multiple initiatives. When this happens, programmes can lose momentum. Requirements take longer to clarify, dependencies become harder to manage and technical teams may find themselves waiting for decisions or documentation.

Maintaining Delivery Momentum

Many of our clients address this challenge by strengthening their analysis capability during key phases of delivery. Experienced Business Analysts can integrate quickly into programmes, bring clarity to complex requirements and help maintain alignment between stakeholders and delivery teams. From our experience, ensuring the right level of analysis capability is available at the right time can be one of the factors that determines whether a transformation programme maintains pace or begins to slow down.
